SWOT Analysis vs PESTLE Analysis
SWOT and PESTLE are the two most-used situation-analysis tools, and they are constantly confused because they overlap on exactly one half: the outside world. The difference is scope. PESTLE looks only outward — six categories of external force. SWOT looks both ways: strengths and weaknesses inside your control, opportunities and threats outside it.
That overlap is also the answer to the ordering question. A SWOT written cold tends to have a thin, generic external half; a PESTLE run first generates the raw material that the opportunities and threats quadrants then sort and prioritise.

Use the SWOT when…
- You need a decision about your position, not just a scan
- Internal factors (team, cash, capability) are half the question
- You have 30 minutes and a whiteboard
- Preparing a strategy, plan, or pitch that must weigh pros against cons
Use the PESTLE when…
- Entering a new market or country, where the environment is the question
- Regulation, technology, or the economy could reshape your industry
- Your last SWOT's external half was three bullet points of boilerplate
- Annual planning, before any internal discussion starts
Using them together
Run PESTLE first, then SWOT. The PESTLE's factors — each with a 'so what' attached — become the evidence base for the SWOT's opportunities and threats, and the SWOT then adds the internal half and turns the whole picture into decisions. The pair takes about an hour and is the standard opening of a strategy workshop.
The verdict
Not rivals — different zoom levels. PESTLE is the telescope (environment only, exhaustive), SWOT is the map table (everything, prioritised). If you can only do one and need a decision today, SWOT; if the decision is about entering somewhere new, PESTLE first is non-negotiable.
